About the project

A line worth upgrading, not replacing.

The client's production line was fundamentally sound but falling behind on throughput and quality consistency compared to newer equipment in the industry. A full rebuild wasn't in the budget or the timeline — the brief was to modernize what existed, station by station, without a prolonged shutdown.

Mazi Inc. worked through the line section by section, adding targeted automation and inline quality checks where they would do the most good, while leaving well-performing stations untouched.

Philosophy & methodology

Philosophy

An upgrade should respect what's already working. We ranked stations by where quality escapes and throughput losses were actually concentrated, and directed the budget there — rather than spreading a fixed set of changes evenly across a line that didn't need them evenly.

Methodology

Each targeted station was modeled and reviewed against the existing line's footprint and utilities before any equipment was ordered, and changes were sequenced into planned maintenance windows so the line kept running between upgrades instead of needing one long shutdown.

  • Station-by-station sequencing kept the line producing throughout the upgrade, with no extended shutdown.
  • Inline quality checks were added exactly where escapes were being traced back to, not spread across every station.
  • Reusing existing utilities and footprint kept the upgrade well inside the client's facility constraints.

What we navigated

Challenges

  • New equipment had to interface cleanly with legacy controls that weren't originally designed for it.
  • Maintenance-window sequencing meant some stations had to wait longer than ideal for their turn.
  • Space constraints around a few existing stations ruled out our first-choice equipment layout.

Looking back

Lessons learned

Ranking stations by where the actual losses were concentrated, instead of upgrading evenly, made the budget go noticeably further — a handful of targeted changes outperformed a broader but shallower upgrade would have. Sequencing around existing maintenance windows also confirmed that a phased upgrade, done right, doesn't have to cost the client uptime to get the benefit of a bigger rebuild.
